MARTEX FARMS
Martex Farms is a leading agricultural company in Puerto Rico, dedicated since 1989 to the cultivation, processing, packaging and distribution of tropical fruits and plants, such as mango, banana, plantain and avocado. With operations spanning five farms on the island, Martex Farms exports its products to Europe and the United States under recognized brands such as Pango Mango and Tropi Mago.
Currently, its share of domestic mango production in the United States is 70%, making it its largest market. With more than 30 years of experience, Martex Farms has grown significantly, acquiring new farms and expanding its production.
However, the company faced challenges such as a lack of data-driven decisions due to a lack of data collection and processing tools. It lacked visibility and analytical models to monitor and optimize its operations.
In collaboration with London Consulting Group, Martex Farms embarked on an innovative project to digitize its processes, improve decision-making and establish a governance model that provides greater control and transparency.

OVERCOMING MANAGEMENT AND TECHNOLOGY CHALLENGE
Martex Farms faced an operating environment where most of the data collected was neither timely nor actionable, limiting its responsiveness and the ability to improve operational efficiency. The lack of a defined management model and the absence of key indicators complicated the monitoring and control of critical areas within the production processes, from planting to harvesting of the products.
DIGITALIZATION AND CONTINUOUS IMPROVEMENT: THE SHIFT TOWARDS EXCELLENCE AT MARTEX FARMS
After a detailed analysis of the company's operations, the main objective was defined as increasing data collection and availability and strengthening performance with an IT management model. With this in mind, Martex Farms and London Consulting Group worked together to achieve the following objectives.
- Collection and digitization of data to support decision making in real time, creating indicators by area.
- Standardization and automation of reports to ensure immediate availability of useful and relevant information.
- Implementation of a Governance Model that enables information evaluation forums, designs and follows up on the necessary corrective actions.

DIGITAL TRANSFORMATION AND GOVERNANCE MODEL
A mobile application with five modules was designed, developed and implemented for more than 35 users, including a Master Data Management module, along with the creation of four strategic and tactical action forums.
SOWING
The objectives, policies and work systems were defined and standardized, complemented by a PowerBI dashboard for real-time monitoring of the planting process.
SCOUTING
A statistically based planning process was developed, accompanied by dashboards and reports in PowerBI that allow the timely identification of pests and diseases in crops.
CULTURAL ACTIVITIES
Cultural work was standardized, and dashboards were implemented to facilitate visibility and active management of results.
APPLICATION OF AGROCHEMICALS
A digital tool was developed, along with PowerBI reports, to optimize the cost and effectiveness of product application.
HARVEST
Eight dashboards and two reports were implemented, improving field performance monitoring.
DIGITIZATION OF THE INCOME STATEMENT
- Through the design and implementation of a sophisticated management dashboard, the company obtained real-time information on revenues, expenses and profitability across all cost centers and farms. This digitization was the culmination of efforts that began with the digitization of the field and the accurate consideration of cost centers by crop. With this powerful tool, executive management can now make strategic decisions backed by hard data, enabling informed investments, expansions, contractions and ultimately increased profitability.
- Financial statements were seamlessly digitized and integrated into Power BI, enabling fast and intuitive visualization, empowering informed decision making and strategic planning.
