Grupo Cometa is a leading company in the automotive industry in the Dominican Republic, with more than 48 years of experience in the import, marketing and sale of batteries and other automotive products. Recognized for its adaptability and continuous growth, Grupo Cometa has established itself as a benchmark in its market thanks to its wide range of products and its focus on innovation and customer service.

With more than 500 employees, the company has remained at the forefront through strategic alliances and a solid infrastructure that covers the entire country.

Despite its success, Grupo Cometa faced challenges to continue its growth trajectory, Grupo Cometa collaborated with London Consulting Group in a digital transformation and process optimization project, empowering its operation and increasing its sales.

CHALLENGE

ADDRESSING SUPPLY CHAIN AND MANAGEMENT CHALLENGES

Facing operational and technological challenges, Grupo Cometa found itself in a situation where it was important to evaluate and transform processes at the level of structure, backoffice processes, business model and data use. The lack of adequate technological tools and standardized processes prevented maximizing management efficiency. In addition, the company required a unified model for customer service and the administration of its various support areas, such as Human Resources, Credit and Collections, Purchasing and Call Center. These challenges required a comprehensive solution that addressed both commercial and operational needs.

OBJETIVES

STRATEGIC DIRECTION TO OPTIMIZE PERFORMANCE

To overcome these challenges, Grupo Cometa together with the London Consulting Group team, defined the following objectives generating the following results:

  • Increase sales and optimize customer service by developing specific service models for each sales channel and establishing a new call center department to improve customer experience.
  • Standardization of processes and improvement in operational efficiency through the analysis and design of procedures in key areas to establish clear and effective operational practices, including creating detailed process manuals.
  • Centralization and optimization in purchasing by implementing a centralized specific area, in addition to the operational definition of LIBRA's ERP module, improving supplier management and reducing costs.
  • Automation of administrative tools and processes, through the development of digital tools to reduce administrative update times.
  • Redefinition of Grupo Cometa's purpose, vision and values.
  • Development of soft and commercial skills for more than 70 key people in the organization.

IMPLEMENTATION

EXECUTING THE TRANSFORMATION AT GRUPO COMETA

COMMERCIAL

Detailed procedures and digital tools were developed to improve commercial management, including more than 40 operational, tactical and strategic indicators for tracking and optimizing results.

SUPPORT AREAS

Human Resources, Credit and Collections, Purchasing and Call Center were restructured with new processes, training and management tools that optimized operational efficiency and improved the quality of customer service.

DIGITAL TRANSFORMATION

New technologies and applications were integrated, including the advanced use of ERP and the creation of a Data Warehouse for information management.

PEOPLE AND CULTURE

Leadership development and change management programs were implemented, training 18 leaders in soft skills and 24 leaders in change management methodology. In addition, strategic alignment sessions were held with senior management to define the organizational structure, impact initiatives, purpose, vision and mission.

RESULTS

TRANSFORMATIONAL RESULTS:
IMPROVED GROWTH AND EFFICIENCY

Thanks to the close collaboration of the London Consulting Group team with Grupo Cometa's executives and collaborators, important improvements were achieved in different areas of the organization, with the following results:

  • Double-digit increase in sales compared to 2022.
  • 34% increase in cross-sales and 41% increase in new customer conversion.
  • 4% improvement in market share.
  • Process reengineering in support areas and advanced digitalization, with a 3 to 1 return on investment in one year.
  • Consolidation of information, development of Power Apps applications and design of more than 30 automated reports.

These results highlight Grupo Cometa's ability to adapt and grow through innovation and operational efficiency, establishing a solid foundation for continued growth and improved competitiveness in the market.
